When to use it

Use it to diagnose why a team is underperforming and where to start fixing it.

How to apply it
  1. Build trust by having the leader show vulnerability first.
  2. Encourage open debate on ideas and call out artificial harmony.
  3. Close each discussion with clear decisions and agreed commitments.
  4. Ask peers to hold each other to those commitments, not just the leader.
  5. Keep team results visible above individual or departmental goals.
Tip: Work from the bottom of the pyramid; accountability rarely sticks without trust.
